We went on a tour of the group plants, recently re-organized according to a lean logic and in an Industry 4.0 perspective, to find out what are the secrets of such an enduring and deeply rooted partnership. di Fabrizio Dalle Nogare Più di 30 tra linee e macchine di assemblaggio e collaudo installate in 11 anni. Il rapporto tra il costruttore di impianti Samac e la filiale italiana “Y di IHI Charging Systems International, specializzata nella produzione di turbocompressori per molte tra le maggiori case automobilistiche italiane e straniere, è ormai consolidato. Siamo andati a visitare gli stabilimenti produttivi del gruppo, riorganizzati di recente secondo logiche lean e in ottica di Industria 4.0, per scoprire quali sono i segreti di una collaborazione così duratura e radicata. “V www.ihi-csi.de/it www.samac.it ede, qui è sempre un cantiere, nel senso che siamo in cambiamento continuo, a un ritmo quasi frenetico”. Lorenzo Campo, da poco più di 10 anni in IHI Charging Systems International (ICSI) e oggi Industrial Officer per l’Italia, parla con un entusiasmo da debuttante degli ultimi, significativi anni dell’azienda - caratterizzati da un susseguirsi di eventi importanti e ricchi di cambiamento - e guarda al futuro sapendo che le basi per continuare a crescere sono state gettate. Daimler, Audi, Ferrari, Volkswagen, Toyota, Peugeot e, in Italia, i marchi del gruppo FCA sono tra le case automobilistiche con le quali lavora ICSI, specializzata nella produzione di turbocompressori, componenti e 2 NOVEMBRE-DICEMBRE 2016 prototipi per il mercato automotive europeo. “Negli ultimi 4 anni abbiamo raddoppiato la nostra capacità produttiva, passando da circa un milione a oltre 2 milioni di turbocompressori prodotti ogni anno”, racconta Campo. “Di questi, sono circa 60.000 i turbo prodotti per Maserati, in particolare il V6 che equipaggia la Ghibli, così come realizziamo il V8 per Ferrari, oltre a lavorare con Fiat e Alfa Romeo e molte case straniere. Per circa il 90% la nostra è una produzione per modelli di alta gamma: una nicchia di mercato molto preziosa, con requisiti prestazionali elevati che, naturalmente, devono essere riportati su componenti fondamentali come i turbo. Parliamo di potenza, di risposta del turbo e anche di silenziosità. Una lean production “intelligente” L’organizzazione della catena produttiva secondo le logiche della lean production e l’apertura, nel 2013, dello stabilimento di Verderio hanno profondamente cambiato il layout produttivo di ICSI. “Mentre inizialmente gli impianti venivano messi dove c’era spazio, adesso abbiamo ripensato la disposizione per rendere più efficiente il processo, con risultati che non hanno tardato ad arrivare”, spiega il Manager Manufacturing Engineering Stefano Aldeghi. “Il nuovo layout ci PubliTec ou see, work here is always in progress, meaning that we are constantly changing, at an almost frantic pace”. Lorenzo Campo, who has been working for IHI Charging Systems International (ICSI) for about 10 years now and is currently Industrial Officer for Italy, speaks with enthusiasm of the last, important years of the company - characterized by a succession of important and meaningful events - and looks to the future knowing that there is basis for continuing to growth. Daimler, Audi, Ferrari, Volkswagen, Toyota, Peugeot, and, in Italy, the FCA Group brands are among the automakers ICSI works with, specializing in the production of turbochargers, components and prototypes for the European automotive market. “Over the past 4 years we have doubled our production capacity from about one million to over 2 million turbochargers produced each year”, says Mr Campo. “About 60,000 of these were manufactured for Maserati, especially the V6 fitted to the Ghibli. We also manufacture the V8 for Ferrari, in addition to working with Fiat and Alfa Romeo and many foreign automakers. Approximately 90% of our production is addressed to high-end models: a very valuable niche market with high performance requirements, which, of course, must be reported on key components such as turbochargers. We are talking about power, turbo response, and noise level. This results in an accuracy that necessarily has to be present from the very first step of the process, that is from machining, to final assembly”. La capacità produttiva dello stabilimento italiano di ICSI supera i 2 milioni di turbocompressori ogni anno. The production capacity of the Italian ICSI plant exceeds 2 million turbochargers per year. A “smart” lean production Organizing the production chain according to a lean production logic and the opening, in 2013, of the plant in Verderio have profoundly changed the production layout of ICSI. “While the systems were initially placed where we had room, now we have redesigned our layout to NOVEMBER-DECEMBER 2016 3 A PPLICAZIONI ha permesso di ridurre drasticamente la componentistica a magazzino tra un reparto e l’altro. Un aspetto importante, considerato che produciamo circa 8.500 turbo al giorno”. Un beneficio evidenziato anche da Lorenzo Campo. “Gli stock costano, quindi chiaramente il sistema porta dei vantaggi. Però, e questo vale sia per i singoli impianti che per l’organizzazione della produzione in generale, la sua applicazione deve essere modulata sulle caratteristiche dell’azienda, del prodotto che si vuole realizzare e sulle risorse che si vogliono investire. È quello che abbiamo cercato di fare”. A proposito di flusso di materiale, il processo produttivo parte dal pezzo grezzo, lavorato all’interno nell’attrezzato reparto machining, a cui sono destinati i primi due capannoni. Nel post-machining vengono effettuate le prove di tenuta e qui si trova il reparto lavaggio, al termine del quale il materiale arriva nell’area dedicata all’assemblaggio delle center section, un sottogruppo del turbocompressore. L’ultima fase, che si svolge a Verderio, prevede la bilanciatura della center section e l’assemblaggio dei turbo. Le basi di un rapporto solido Proprio sulle ultime due fasi del processo di produzione, l’assemblaggio delle center section e l’assemblaggio e il collaudo finale dei turbocompressori, si è concentrata la collaborazione, ormai di lunga data, con Samac. Un rapporto, iniziato nel 2005, che ha portato in undici anni alla realizzazione e installazione di oltre 30 tra linee e macchine di assemblaggio e collaudo. Un matrimonio fortunato, fondato - come tutti i rapporti solidi - su valori quali competenza tecnica, cura dei dettagli e condivisione. “Il primo impianto Samac installato in ICSI, nel 2005, è stata una vera e propria scommessa fatta poco dopo il mio arrivo in azienda”, racconta Campo affidandosi ai ricordi. “Si trattava della prima, importante commessa con Audi che, nonostante i tempi stretti, è andata a buon fine, al punto da aver fruttato un riconoscimento simbolico dall’allora presidenza giapponese. Con Samac c’è un contatto diretto fin dalla prima parte del progetto, in cui si sviscera il capitolato tecnologico. Poi, nelle fasi successive, non manca mai la disponibilità ad ascoltare e a studiare nuove soluzioni quando Una realtà con basi consolidate A reality with a consolidated basis IHI Corporation è una multinazionale giapponese attiva in molti settori: dall’aerospace ai cantieri navali, ai ponti, alle dighe. La produzione dei turbocompressori, sia per aerospace che per automotive, è una parte piccola ma molto radicata dell’attività del Gruppo. Il distaccamento turbo di IHI in Europa, specializzato nell’automotive, si chiama IHI Charging Systems International (ICSI) e conta sui siti produttivi di Cernusco Lombardone (nella foto), in provincia di Lecco, e su quello tedesco di Ichtershausen, oltre al quartier generale di Heidelberg. La sede italiana di Cernusco è stata aperta nel 1995 e dal 2001 è filiale al 100% di ICSI. Nel 2004 è iniziata l’espansione del sito, con l’acquisizione di altri due capannoni, mentre risale al 2009 il primo approccio alla lean production. Altra tappa importante nella storia della filiale italiana è il 2013, quando è stato acquisito il sito di Verderio, a 4 km da Cernusco, che oggi è perlopiù dedicato all’assemblaggio finale e al collaudo dei turbo e che ha permesso a ICSI di incrementare di molto la capacità produttiva. The production of turbochargers, both in aerospace and for automotive, is a small but deeply rooted in the Group. The detachment of IHI turbo in Europe, specializing in automotive, is called IHI Charging Systems International (ICSI) and counts on productive sites of Cernusco Lombardone (pictured), in the province of Lecco, and on the German market in Ichtershausen, in addition to headquarters general of Heidelberg.The Italian headquarters of Venlo was opened in 1995 and since 2001 is a 100% subsidiary of ICSI. That’s what we have tried to do”. About the flow of material, the production process starts from the raw piece, which is machined in the wellequipped machining department located in the first two buildings. Leakage tests are performed in post-machining, where we find the washing department, after which PubliTec Collaborazione e condivisione Quali sono, dunque, nel concreto, i benefici di lavorare con un partner consolidato e di cui ci si può fidare? “Collaborare in modo stretto fin dall’inizio del progetto aiuta a capirsi subito, a imboccare la strada giusta. Questo si traduce in un risparmio di tempo, e quindi di denaro”, continua Vaglia. “Quello che facciamo, come Samac, è cercare di migliorare continuamente il livello di qualità sia del prodotto che del servizio. Perché, specialmente nell’automotive, le conseguenze della consegna ritardata degli impianti, o di eventuali malfunzionamenti delle macchine, possono essere molto pesanti”. “Particolarità del prodotto, tempistiche ristrette e la necessità di centrare gli obiettivi fanno sì che non ci si possa davvero mai rilassare nel nostro ambito”, gli fa eco Campo. “Uno degli aspetti positivi di Samac è il fatto di avere alle spalle una rete di fornitori collaudata che permette di gestire in tempi brevi richieste o difficoltà. Dalle teste laser alla pneumatica ai robot di saldatura, un impianto è composto da tanti elementi. E talvolta è importante poter prendere le decisioni insieme alle aziende con cui collaboriamo”. The last step, which takes place in Verderio, includes NOVEMBER-DECEMBER 2016 5 A PPLICAZIONI Tracciabilità e manutenzione La collaborazione tra ICSI e Samac ha dato un impulso anche sul versante della tracciabilità delle operazioni che fanno parte del processo produttivo, sempre più decisiva per assicurare efficienza e competitività. Coppie di serraggio, valori di prove di tenuta e altri dati fondamentali sono tracciati al 100% e in tempo reale. “Un’esigenza di questo tipo parte da richieste precise dei nostri clienti”, afferma Alessandra Massimo, Quality Assurance Engineer in ICSI. “Per ogni particolare, sappiamo con che coppia è stato serrato, con che lotto di viti è stato assemblato e così via. Se vogliamo risalire alla tracciabilità di un turbo, ad esempio qualora ricevessimo reclami o in caso di problematiche interne, attraverso il codice della center section riceviamo informazioni su tutti i lotti componenti per identificare l’eventuale problema. Tutto questo avviene in tempo reale: i tempi di elaborazione e analisi dei dati sono ottimizzati al massimo”. L’impressione che si ricava, lasciando gli stabilimenti lecchesi, è quella di una realtà moderna e organizzata, dove il confronto è benvenuto, la condivisione incentivata ma le decisioni vanno prese, e nei tempi giusti. Anche nel rapporto con i partner (tecnologici). Che sia questo il segreto per un matrimonio duraturo? n semblaggio delle parti della center section o dei turbocompressori - in termini di accoppiamenti con tolleranze strette -, produttività, qualità e raccolta dei dati. “Sono tutte caratteristiche interdipendenti: una non può vivere senza l’altra”, precisa Campo. “Inoltre, non dimentichiamo mai che i nostri impianti sono gestiti dalle nostre persone per le quali cerchiamo di creare, in collaborazione con Samac, le migliori condizioni ergonomiche e di ambiente”. “Un altro dei vantaggi del rapporto continuativo che abbiamo sviluppato con Samac è riuscire a conciliare due modi diversi di lavorare con una stessa ottica, con gli stessi obiettivi”, sintetizza Agostino Guglielmo Rocciolo, referente Process Development di ICSI. “Questo vale sia quando occorre sviluppare nuove macchine, sia quando bisogna rinnovare macchine più datate”. Doveroso dire, infine, che anche il miglior impianto non ha lunga vita se non gestito accuratamente attraverso manutenzioni ordinarie e straordinarie che, nel corso degli anni, si sono arricchite di contenuto tecnologico. In ICSI, i responsabili della manutenzione sono Diego Zotti per il sito di Cernusco e Mattia Citterio per lo stabilimento di Verderio. A successful marriage, based - as all solid relationships - on values such as technical expertise, attention to detail and sharing. “The first Samac system installed in ICSI, in 2005, was a real bet made shortly after I joined the company”, says Mr Campo recalling the past. “This was the first, major contract with Audi, and despite tight deadlines, it was a success, insomuch that we got a symbolic reward from the then Japanese Presidency. We are in direct contact with Samac since the first part of the project, where we dissect the technological specifications. Then, in the later stages, there is always a willingness to listen and study new solutions if the customer requires it: in short, they have always had the right attitude and they are always ready to take action, even after delivering the system”. 6 NOVEMBRE-DICEMBRE 2016 “The two companies have grown in parallel”, adds Christian Vaglia, Marketing Manager at Samac. “We consider ICSI a very important and challenging customer, in terms of technology and requirements level. Their strict interpretation of the project specifics has really put us to the test, pushing us to grow a lot, in terms both of organizational control dynamics and specific experience in the automotive sector, which was not our main field until the mid-twenty-first century”. Collaborating and sharing Therefore, what are, in practice, the benefits of working with an established and reliable partner? “Working so closely from the very beginning of the project helps you to understand each other right away, to take the right path. This results in a saving of time, and thus a saving of money”, continues Mr Vaglia. “What we do, as Samac, is trying to continuously improve the quality level of our product and service. Because, especially in the automotive sector, the consequences of a delayed delivery, or of any machine malfunctions, can be very heavy”. “Product special features, tight deadlines and the need to meet your objectives mean that one can really never relax in our sector”, says Mr Campo. “One of the positive things about Samac is the fact of having a network of tested suppliers that allows us to manage requests or & meccatronica 117 difficulties in a short time. From laser heads to pneumatics to welding robots, a system is composed of many elements. And, sometimes, it is important to be able to make decisions together with the companies we work with”. Over the years, the main needs expressed by ICSI in system manufacturing have also become shared requirements: absolute precision in the assembly of the turbocharger or center section parts - in terms of couplings with narrow tolerances -, productivity, quality, and data collection. “These are all interrelated characteristics: one cannot live without the other”, says Mr Campo. “Also, we never forget that our systems are managed by our people for whom we try to create, in partnership with Samac, the best ergonomic and environment conditions”. “Another advantage of the ongoing relationship we have developed with Samac is being able to reconcile two different ways of working with the same spirit, the same goals”, sums up Agostino Guglielmo Rocciolo, Process Development referent at ICSI. “This is true both when it is necessary to develop new machines, and when you need to upgrade older machines”. Fair to say, finally, that even the best system cannot last long if not carefully managed through ordinary and extraordinary maintenance operations, which, over the years, have been enhanced with technology contents. Traceability and maintenance The partnership between ICSI and Samac has also boosted the traceability of operations that are part of the production process. Traceability is more and more crucial to ensure efficiency and competitiveness. Tightening torques, leak testing values and other basic data are fully tracked in real time. “This type of need comes from the specific requests of our customers”, says Alessandra Massimo, Quality Assurance Engineer at ICSI. “For any component, we know with what torque it has been tightened, with what batch of screws it has been assembled, and so on. If we want to go back to the traceability of a turbocharger, for example, in case we receive any complaints or in case of internal problems, we get information about all component batches through the center section code to identify any problems. All this happens in real time: processing and analysis times are highly optimized”. The impression one gets, leaving the plants in the Lecco province, is that of a modern and organized business, where discussion is welcome, sharing is encouraged, but decisions has to be made, and in the right time.
